Restaurant crisis communications is the plan for telling guests, staff and the public what happened and what the restaurant is doing about it, within hours of a food safety outbreak, a closure, a supply failure or a viral complaint. Chipotle's 2015 E. coli outbreaks and KFC's 2018 UK chicken shortage show the two jobs: fix the cause, and say so plainly.

What counts as a crisis for a restaurant?
A restaurant crisis is any event that endangers guests, closes dining rooms or damages trust faster than the restaurant can answer one review at a time. The table lists the common types and who needs to hear first.
| Crisis type | Example trigger | First audiences to notify |
|---|---|---|
| Food safety illness | Guests report illness after a meal, or a health agency links cases to a restaurant | The health department, guests and staff |
| Supply or operations failure | A delivery contract breaks down and kitchens run out of a core item | Guests, franchisees and staff |
| Fire, flood or facility closure | A kitchen fire or building damage shuts a location | Staff, nearby guests and local media |
| Staff or viral social incident | A video or post about an employee or a guest spreads online | The people involved, then the public |
What did Chipotle's 2015 outbreaks show?
The Chipotle outbreaks showed that an apology and a visible fix have to arrive while the story is still running, and that sales can fall for months after the cause is found. The Centers for Disease Control and Prevention (CDC) reported that a first E. coli outbreak sickened 55 people in 11 states and a second, different strain sickened five people in three states, according to NPR and Reuters coverage of the CDC announcement.
In November 2015 the chain closed 43 restaurants in the Seattle and Portland area, according to Contagion Live. Co-chief executive Steve Ells apologized on NBC's Today show on December 10, 2015, telling the interviewer, "I'm sorry for the people who got sick," according to the Associated Press. The first case had been reported at the end of October, so the apology came about six weeks into the story.
The cost showed up in the numbers. Quartz reported that sales at restaurants open at least 13 months fell 14.6% in the fourth quarter of 2015. Reuters reported on February 1, 2016, the day the CDC said the outbreaks appeared to be over, that the stock had fallen nearly 30% since the end of October. Chipotle also planned to close restaurants for a day on February 8, 2016 to hold food safety meetings with employees, according to reports citing the Wall Street Journal.
What did KFC's 2018 chicken shortage show?
The KFC shortage showed that a specific, human apology with a practical tool can end a crisis faster than a corporate statement. In February 2018 KFC switched its UK delivery contract from Bidvest to DHL, and the Associated Press reported that deliveries were incomplete or delayed. By Monday, February 19, as many as 800 of about 900 UK restaurants were closed, according to CNN.
KFC said it would pay staff as normal during the closures and encouraged franchisees to do the same, according to CNN. On Friday, February 23, KFC ran a full-page apology in The Sun and Metro, created by the agency Mother London. It showed an empty bucket with the letters of the brand rearranged to read "FCK," and it apologized to customers who had travelled to find a closed restaurant and thanked staff and franchise partners, according to CNBC and the Star.
The ad also pointed readers to a web page that listed which restaurants had been supplied with chicken, according to HuffPost. By that Friday almost 700 of the 900 restaurants had reopened, per CNBC, and CNN reported on March 1 that about 3% remained closed while others ran limited menus.
| Chipotle, 2015 | KFC UK, 2018 | |
|---|---|---|
| Cause | E. coli outbreaks tied to a common ingredient, source not confirmed | A delivery contract change that left kitchens without chicken |
| Harm to guests | Illness in 60 people across 14 states | Closed restaurants and wasted trips |
| Apology | CEO on national television about six weeks after the first case | Full-page print ad four days after the closures peaked |
| Practical tool | Food safety meetings with all employees | A page listing which restaurants had chicken |
| Tone | Plain and serious | Humorous, because no one was hurt |
What should a restaurant do in the first 24 hours of a crisis?
A restaurant should stop the harm, tell the right authority, and publish one dated statement that says what happened and what guests should do. The steps below are 5W's recommended order, built from the two cases above.
- Stop the source: pull the ingredient, close the affected location or pause the menu item.
- Notify the local health department if illness is involved, and follow its instructions on closures.
- Brief staff before the public sees the statement, including what they may say and how they will be paid during any closure.
- Publish a statement on the website, the Google Business Profile and social channels in the same hour, with the facts, the action taken and a contact.
- Give guests a tool: a list of open locations, a refund route or a number to call.
- Choose one spokesperson, and use the same facts in every channel.
- Set update times, and date every change to the statement.
How should a restaurant handle reviews and social posts in a crisis?
A restaurant should answer crisis reviews with one approved reply that names the facts and the contact, and should stop scheduled promotional posts until the statement is out. A cheerful promotion next to a closure notice reads as tone-deaf.
The restaurant PR guide sets a target of answering every review within 24 hours, and a crisis makes that target harder and more important. Assign one person to reviews, give that person the approved reply, and escalate any report of illness to the crisis lead the same hour.
Frequently asked questions
Should a restaurant close during an investigation?
A restaurant should follow the health department's instructions and its own counsel on closures. Chipotle closed 43 restaurants in the Seattle and Portland area in November 2015, according to Contagion Live.
Is humor ever right in a restaurant apology?
Humor works only when no one was hurt. KFC's apology joked about an empty bucket because the harm was a wasted trip. Where guests were ill, as in the Chipotle outbreaks, a plain apology is the expected tone.
How fast should a restaurant respond to a crisis?
A restaurant should publish a first statement within hours and update it on a set schedule. Chipotle's CEO apology came about six weeks after the first case, and KFC's came four days after the closures peaked.
What should a restaurant tell staff in a crisis?
A restaurant should tell staff what happened before the public hears it, what they may say to guests and how their pay is handled. KFC said it would pay staff as normal during the closures.
How much does crisis PR cost?
Crisis work is billed through emergency rates or a standing retainer. See 5W's guide to how much crisis PR costs.
What should a restaurant do before a crisis happens?
A restaurant should write the statement template, the staff briefing and the spokesperson list before an incident, then run through them once. The restaurant PR playbook covers listings, reviews and measurement that a crisis puts under pressure, and what a crisis communications plan should include gives the general template. Hotels and travel brands face a similar problem, covered in crisis PR for hotels and travel brands. Operators who want outside help can start with 5W's crisis PR practice and its food and beverage PR team.
