Prompt Decay is the gradual decline in retrieval for a specific brand when asked the same question over time — parallel to Citation Decay but focused on consistent prompt performance. A prompt that surfaced your brand consistently in January may see retrieval frequency drop 15-20% by May if the content hasn't been refreshed or competitive landscape has shifted.

Causes: (1) Model retraining or updates — new training data shifts what engines consider "current". (2) Competitive displacement — competitors publishing fresher content on the same topic. (3) Content staleness — AI engines index recency; six-month-old content loses weight. (4) Source portfolio shift — if a new Tier-1 publication enters the category conversation, smaller publications drop. (5) Query saturation — if everyone starts asking the same question, the answer set evolves.

Prompt Decay is not failure — it's structural. Even the best-performing prompt will decay if the brand doesn't actively maintain the content and citation stack underneath it. A prompt that historically brought 80% retrieval rate for "best CRM for mid-market" may drop to 70% by next quarter without active refresh.

In GEO strategy, prompt decay is managed through content refresh calendars — updating core content quarterly, publishing complementary assets to reinforce position, and timing major content drops to coincide with category peaks. Brands that ignore prompt decay watch their Citation Share decline against static or rising competitor activity. Prompt maintenance is ongoing, not one-time.
